Empowering more effective Energy Management in the Food & Beverage sector

In INDUCE, a consortium of energy consultants, Associations and scientists offers companies in the European agro-food sector (the Netherlands, Germany, Spain and France) a unique opportunity to put together a tailor-made energy management and training program for their organization. Large-scale rollout of the resulting INDUCE methodology is part of this 2,5-year project.

When it comes to improving energy-efficiency in companies, many energy-saving projects mainly focus on the technical possibilities. “A good energy audit is an important first step for this. But what makes companies invest time, effort and money in energy efficiency or not? Research shows that this has to do with more than just payback time,” say senior behavioural researcher Suzanne Brunsting and environmental scientist Renee Kooger of ECN part of TNO, a partner within the INDUCE consortium that is focusing on behavioural and cultural change within the organizations in which the INDUCE methodology is being tested.

The behavioural interventions which will be developed within the INDUCE project will first be targeted towards the higher management and in a second step targeted at other levels and relevant roles in the organization. On the demand side, industrial associations are involved to reach as many companies as possible.

Although energy efficiency is one of the highlighted objectives in the European strategy for a smart, sustainable and inclusive growth, investments for its improvement are often not implemented even in absence of technological and financial barriers. The Energy Efficiency Directive (EED) provides an opportunity for companies in this respect. It is important to note that this implementation does not just encompass capital investment in energy efficient technology, but also automation/optimization and good housekeeping. In this regard, it is important to highlight that approximately 50% of the untapped energy efficiency potential is related to structural and behavioural change.

INDUCE is therefore focusing on developing behaviour interventions that first target the higher management and in a second step target other levels and relevant roles in the organization. On the demand side, industrial associations are involved to reach as many companies as possible for whom the project results. The project is funded within the European Horizon 2020 program, as an initiative at the European level that aims to take these observations into consideration to eventually improve energy management systems of companies in the food and beverage sector. To do this, it used two fundamental tools: the transmission of knowledge through a public platform with training materials, online lessons, guides and various tools, and the promotion of behaviour and organizational change models

Together with 15 pilot companies, ranging from SMEs to multinationals, a range of training courses and workshop formats have been tested to promote an energy-efficient culture within companies in the F&B sector. A team of experienced social scientists, trainers, engineers and members of network organizations in the agro-food sector in Spain (CIRCE, FIAB), Germany (Fraunhofer ISI, Ökotec, FPI and the Netherlands (TNO, KWA, FNLI) developed training materials and tools which will be made available on a dedicated INDUCE web platform.

INDUCE: Training activities in France & The Netherlands

The INDUCE project, financed through the European Horizon 2020 program, has been running for more than two years with the aim of improving the capacity of European food and beverage companies in energy management. During this period, the project has manged to pool the efforts of different organizations belonging to different countries of the European Union (such as France, Germany, Spain and The Netherlands) to implement a methodology that improves energy efficiency within companies in the food & beverage sector.

Food & beverage has been identified as the sector with the greatest potential for reducing energy intensity in the European Union until 2050.[1] Being more productive while using less energy has, thus, become the great imperative. As an initiative at European level, the INDUCE project has established a transmission of knowledge through a public platform with training materials, online lessons, guides and various tools to promote behavioural and organizational change models for more energy efficiency.

INDUCE has now come to an end and can look back on the success based on its results. The project has developed its own genuine methodology, which has been analysed and validated in 15 companies, including food corporations, agricultural societies, breweries, and others. A total number of 490 measures on energy efficiency have been implemented in the pilot and replication companies and 61 external trainers were trained in the INDUCE methodology to spread the INDUCE methodology even further. The following sections highlight the core results that were developed, tested and refined during the project and are now ready to be used beyond its duration:

INDUCE methodology

The INDUCE methodology is linking knowledge transfer on energy efficiency with behavioural and organizational change models, so an energy culture and an environment conducive for change are established in the company, while employees are motivated to act in a more sustainable manner. The approach taken in the INDUCE project was based on ad-hoc training courses and interventions, which are following a Human-Centred Design approach to empower all the relevant actors to develop energy efficient behaviour in a tailor-made way.

INDUCE training workshops

In order to transfer the learnings and innovations of the project, the members of the consortium have organized training workshops based on the INDUCE methodology, to disseminate it and make it known in their respective countries. Two types of workshops were conducted during the project: (i) Training workshops for employees in food & beverage companies as well as (ii) trainings for energy consultants, who act as multipliers.

The trainings for individual employees in the company, who should be enabled to think “energy-efficiently”, required an average of 20 hours per employee. An overview on the trainings in pilot countries can be found on the project website.

To transfer the learnings and innovative methodology of the project, consortium partners have, as well, organized training workshops based on the INDUCE methodology, to spread it and make it known in their respective countries. For these workshops, energy consultants were invited. The workshops had different thematic foci:

INDUCE workshop held in the Netherlands at the annual FNLI(Federation of the Dutch Food Industry) event in Amersfoort on October 10^th 2019, had a strong focus on the behavioural component and provided its participants with a step-by-step plan, so they can record the needs within their company regarding energy-related topics.
German workshop took place on July 13th, 2020. FPI(-Processing Initiative e.V.) organized this workshop as a one-hour online session plus extra time for discussion. This format was chosen to attract the German food and beverage companies, energy consultants and other stakeholders that are always dealing with time issues.
French partners ACTIA(Technical Coordination Association for the Food and Beverage Industry), and CRITT PACA (Regional Centre for Innovation and Transfer of Agro-food Technologies) organized their workshop on energy efficiency within the framework of the project aimed at the food industry, on July 7th, 2020.
Spanish members, CIRCE and FIAB,organized the online training session on the methodology, in June 18^th, 2020, with the collaboration of pilot companies that have participated in the project. In addition, this training was completed with two online seminars on energy management systems in the food industry, in June 25^th, 2020, and on innovation in energy efficiency and sustainability and circular economy, in July 2^nd, 2020.

INDUCE web platform

One of the main objectives of the project has been the dissemination of knowledge derived from the methodology and the learning that has been obtained through its implementation in the pilot companies to the rest of the companies in the food and beverage industry.

To do so, the INDUCE project has made the materials it has been developing available to all companies and industries in the sector, to transmit the skills that have been acquired through the introduction of this tool in the companies that have participated. Thus, all education and training resources, online classes, guidelines or toolkits are available on an open digital platform (www.energyefficientfoodindustry.eu). Through it, companies in the sector can also get in touch with trainers to ask questions and concerns in this regard.

INDUCE: Culture Scan – Working on Energy Efficiency and organizational culture

One of the methods that attracted most attention during the INDUCE Train-the-Trainer courses was the culture scan, which is used to identify cultural dimensions influencing communication between layers in the organisation. Here´s how to conduct and analyse the scan.

The participants of the Dutch INDUCE Train-the-Trainer course were provided with a step-by-step plan to enable them to assess the needs within a company regarding energy-related topics, and subsequently design a customized program for effective interventions targeting the management and employees, using the INDUCE toolkit. One of the methods that attracted the most attention from the participants was the culture scan which is used to collect information on the company’s needs for training. More specifically, the culture scan can be used to identify the cultural dimensions influencing communication between layers in the organization and thereby provide insights into the specific organizational context to which further interventions should be adapted. The participants showed great interest in the organizational culture-aspect, and how to take it into account when designing interventions, for example to change energy spoiling practices. As we know, it’s not that easy.

Therefore, the INDUCE team is about to publish a hands-on reading guide for trainers on how to conduct and analyse the scan. After a quality check, the final guide will be posted in the repository soon.

One of the instruments used in the culture scan is the Portrait Values Questionnaire (PVQ-21). The Portrait Values Questionnaire is based on the Theory of Human Values by Schwartz, which is used by many social scientists worldwide. This theory states that values are the driving motivational force behind many actions of individuals and groups. Values can, thereby, be a means to characterize certain groups and relations within organizations. The PVQ-21 can be used to assess how the individuals within an organization prioritize a universal set of values. The ten values are self-direction, stimulation, hedonism, achievement, power, security, conformity, tradition, benevolence, universalism. As can be seen in the overview figure, these values interrelate.

For example, the values hedonism, achievement and power are related to self-enhancement and opposite of the values universalism and benevolence (self-transcendence). As the importance of each value differs between individuals and organizations, measures and interventions for change need to differ as well. The outcomes of the PVQ-21 provide insights in how to design effective interventions for the specific culture in an organization.

The surveys of the INDUCE pilot companies provided good examples of the contribution of the culture scan. Most pilots scored low on the values attributed to the dimension of self-enhancement (achievement and power). So, the training interventions should not focus on social superiority and esteem, since that is just less important to employees in these organizations. As individuals are not driven by a desire to be better than their peers, it would be ineffective to stress internal competition.

On the other hand, the pilots scored high on benevolence and universalism. Hence, the promotion of gain goals, self-expansion and growth are important for employees in these organizations. So, interventions had to focus on the creation and implementation of energy efficiency as a group effort and should be done in line with organizational processes, positions and group opinions and with reference to “the greater good”. That’s why most of the interventions are concentrated on group results and maintaining good relationships with the in-group. Creating a shared interest among colleagues before implementing energy efficiency measures should prove an important and efficient first step.

This is what we also explained in the Train-the-Trainer course in the Netherlands. Due to the great interest of the participants, the INDUCE team is currently working on an in-depth reading guide on how to conduct the culture scan by providing practical tips and tricks for the preparation, data collection and analysis and interpretation of the survey (results), including the statistical analysis. Thus, enabling the development of effective, customized interventions.

INDUCE: Training activities in France & The Netherlands

The methodology and tools developed within the INDUCE project are being tested and validated within 15 pilot companies in the agro-food industry. They are introduced in chosen companies in France, Spain, The Netherlands and Germany. The INDUCE partners used various approaches to implement the methodology – as presented on the examples from France and The Netherlands.

Agro-food companies are among the largest consumers of energy for heating, cooling processes and for storing food or beverages under controlled temperatures. Best energy practices help to reduce energy consumption. To achieve this, there are several possible entry points, including the behaviour of people in their work environment. the INDUCE project “Towards a sustainable agro-food Industry: Capacity building programs in energy efficiency” is developing an accessible online platform where training, online courses, procedures and other tools will be made available to food and beverage companies wishing to improve their energy efficiency. Some of the findings have now been implemented in training workshops in France & The Netherlands, focusing not only on technical aspects, but also on cultural and organizational ones.

Using playful collective intelligence pedagogy in French workshops

In France, the consortium partner is ACTIA (Technical Coordination Association for the Food and Beverage Industry), and its actions are implemented by its technical partner CRITT PACA (Regional Center for Innovation and Transfer of Agro-food Technologies).

They chose to develop and run workshops with a playful collective intelligence pedagogy using construction games. These games should encourage sharing and allow solutions to emerge to improve energy efficiency by combining the points of view of different departments within the same company (maintenance, production, etc.). The construction approach is accessible to all hierarchical levels from general employees to the company managers and stimulates several skills such as taking initiative and problem solving. It also removes barriers to written communication (no recourse to writing) or oral communication (once constructed, the idea is easier to describe).

The first workshop was held in a winery. After playful exercises to get used to construction, participants were asked to choose an equipment or an energy use according to their daily tasks and then to represent it in construction. They were asked to represent the operation of the chosen equipment and the points of attention for energy efficiency. Over time, the links between the different utilities and production equipment could be built. At the end of each stage of construction, each person presented his or her work to the others.

Increasing energy awareness in trainings for Dutch organisations

About 20 participants joined the Dutch Train-the-Trainer session to increase energy awareness in the organization. The training was conducted by KWA and TNO. One major question during the Dutch training was, how the urgency for increased energy-efficiency measures can be communicated to the higher management.

The behavioural component is essential for the energy transition in companies to succeed. INDUCE has tailor-made training materials for the food industry to help companies increase energy awareness and implement energy saving measures. In the Netherlands, the project was carried out by FNLI, TNO and KWA.

How did participants experience the training and what do they encounter in their company around this topic? The two major aspects are time and money. It is quite difficult to take both aspects into account, however, the Induce website contains tools that may be used to convince colleagues and the management. The tools also help to make calculations and submit different proposals within the company – which provides insights.

All participants were trained to become an INDUCE certified trainer. They were provided with a step-by-step plan so that they can record the needs within their company regarding energy-related topics, and subsequently design a custom program for effective interventions targeting the management and employees using the INDUCE toolkit. At the end of a full day of training, all of them reflected positively on what they had learned and all went home with a plan for putting the information to use. Participants will be invited to a follow-up webinar to further assist them with developing their training programs.

INDUCE: Training Materials, Guidelines & Tools on Energyefficientfoodindustry.eu

INDUCE introduces its open access platform, to support creating an energy-efficiency culture within companies in the food and beverage sector. First training materials on energy efficiency tools, related projects and various measures can now be found on www.energyefficientfoodindustry.eu.

The INDUCE project has developed multiple training materials guidelines and tools, which are now available on its own open access platform www.energyefficientfoodindustry.eu. The platform will support the uptake of existing solutions for energy-efficiency improvements in agro-food companies. It will therewith pay attention to the fact that energy saving targets of the agro-food industries oftentimes lack behind – despite increasing availability of EE – technologies and opportunities.

Companies aiming to increase their energy efficiency will find a repository of related projects, more than 80 energy efficiency measures as well as more than 160 tools related to the food industry or energy management. Further training materials such as energy assessment formats, interview protocols and culture scan surveys can be accessed right after registering on the platform. A dedicated form on energy-efficiency will offer the opportunity to share information about production, energy consumption, processes and equipment.

Multiple filter options and ratings (e.g., implementation efforts and saving potential) allow finding just the right measure for each specific need. To enhance usability for interested users in all pilot countries, the toolkit’s interface is multilingual – available in the consortium´s languages English, Dutch, French, German and Spanish.

INDUCE: First insights into existing capacity building programmes

Energy saving targets of the agro-food and other industries often lag behind due to existing barriers and inefficient decision-making processes. In INDUCE, a consortium of energy consultants, associations, and scientists uses a Human-Centred Design approach to overcome these shortcomings. This article gives you some first insights into existing capacity building programmes.

Why do energy savings targets of the agro-food and other industries lag behind, despite the increasing availability of energy efficient (EE) technology and that companies can perform audits to identify other, low-cost and no cost energy saving opportunities? Answering this question requires deep insights into the drivers and barriers in decision making processes regarding energy efficiency. While energy efficiency is not a companies’ core business, the benefits of making it ‘core to the business’ are considerable. So why is this so difficult?

The project started by assessing the most relevant training courses and capacity building programs to enhance corporate policy towards energy efficiency, as well as an inventory of evidence regarding their effectiveness, with a special focus on initiatives carried out in the agro-food industry. This will allow the consortium to identify

The Human-Centered Design philosophy of this project holds that, once companies have a conscious understanding of how this works, they will understand that in some places in their organization this already happens and they can come up with ways for organizing these processes themselves. As the supposition of INDUCE reflects a lack of training and capacity building programs focused on organizational and behavioral aspects, our first report is an inventory of current practice of programs and finding out if these aspects are indeed less covered at current programs. This report will consist of an inventory of initiatives, platforms, tools, and interventions regarding energy efficiency (in the wider context of CO2 reduction) in the agro-food sector, specifically staff training and capacity building programs. Where available, information on user experience and results of the application of these tools will also be collected.

INDUCE kick-off meeting

The kick-off meeting took place on the 20^th of February 2018 in Zaragoza, Spain at the headquarters of CIRCE. The day was used to present the partner organizations and main responsibilities in the project. Based on this, a detailed presentation slot about the work packages and upcoming tasks was overtaken by the responsible work package lead. The objective of a common understanding of the project and of the roles of all partners has been achieved. Members of all consortium partners were present and had the opportunity to discuss the presented input regarding the expectations of the project. Initial decisions concerning the next steps for the project planning and administrative issues were made and a roadmap for the early project phase was laid out in the form of deliverable outlines and a detailed project plan per work package.

Planning the stakeholder involvement right from the start

The INDUCE toolkit includes training material, online lessons, guidelines and tools to improve the energy efficiency of organisations in the field of food and beverage industry which will be tested and validated in 15 pilot companies. These need to be identified at a very early stage of the project. FIAB will be responsible to identify and engage these companies, with the support of the consortium. The contacts of pilot companies need to be collected and information material needs to be sent out to convince them to participate as end user of the INDUCE methodology. As the project results aim at high numbers of stakeholders involved, including 300 companies and 60 trainers, this task will start right from the very first month of the project. SYNYO supports the project consortium with its dissemination and communication expertise through developing a first draft of the communication plan.

The INDUCE community and training concept

The developed INDUCE methodology will engage the community of people working in the field of food and beverage industry. As mentioned, the toolkit will be tested and validated in 15 pilot companies from the food and beverage sector in four countries that represent over 45% of the EU companies in this sector: Spain, France, the Netherlands and Germany. In a second replication step, INDUCE community of trainers will be established by certifying 60 INDUCE trainers. They will be in charge of implementing INDUCE methodology in another 300 companies, hence increasing INDUCE impact up to 106 GWh/year of energy savings. Moreover, INDUCE methodology will be made available through network organizations already involved in the consortium (FIAB, FNLI, FPI, SCDF) in order to reach a wide audience for the project results.

SYNYO’s role in INDUCE

INDUCE gathers a multidisciplinary team with a well-balanced distribution between research organizations, national associations and enterprises. In particular it is composed by three well-known RTDs (CIRCE, ECN, FhISI), four National Associations (FIAB, FNLI, FPI, SCDF) and three enterprises with innovation capacities (KWZ, ÖKOTEC, SYNYO) from five different countries (Spain, France, the Netherlands, Germany, Austria). SYNYO, as one of the most successful research-oriented SMEs in Austria, is the leader of exploitation and dissemination activities. SYNYO has wide experience in performing this type of tasks in various domains as well as in different European projects. In addition, SYNYO will also lead the programming of INDUCE toolkit based on their high-skilled team in digital system and smart technologies.

Two fundamental tools will be used to achieve this goal: the transmission of knowledge through a public platform with training materials, online lessons, guides and various tools, and the promotion of behaviour and organizational change models

Together with 15 pilot companies, ranging from SMEs to multinationals, a range of training courses and workshop formats will be tested to promote an energy-efficient culture within companies in the F&B sector. A team of experienced social scientists, trainers, engineers and members of network organizations in the agro-food sector in Spain (CIRCE, FIAB), Germany (Fraunhofer ISI, Ökotec, FPI) and the Netherlands (TNO, KWA, FNLI) will develop training materials and tools which will be made available on a dedicated INDUCE web platform. SYNYO will take over the development of the INDUCE web platform and will, as well, be responsible for the dissemination and exploitation of the project outcomes.
